From our ten years of experience in supporting transformation processes in teams of various sizes and industries, it has become apparent that a team's success significantly depends on clarity regarding roles, responsibilities, expectations, and the ability to collaborate effectively.

Here, the teamdecoder Framework presents itself as a systematic approach that supports teams in achieving these goals and sustainably enhancing their team health (performance + well-being).

Step 1: Understanding the Team Thoroughly

The basis for any optimization is a profound understanding of the team. This process is similar to the task of a new team leader, who must first gain a clear picture of the team's functions, dynamics, division of labor, attitudes, skills, and both official and unofficial networks.

The goal is to obtain a comprehensive understanding of the current state to identify potentials for optimization. These are then elaborated in close coordination with the leadership and the team itself, where a structured approach to categorizing roles and responsibilities is indispensable.

Players

Every team member contributes individual strengths and perspectives that shape the overall picture of the team. A deeper understanding of each member's individual contributions is crucial to optimize team dynamics and create an environment where everyone feels valued and motivated.

We start with a simple list of team members, categorizing them as internal or external colleagues, assigning mentors and/or disciplinary superiors, and analyzing personal strengths.

AI agents are also "players", as they will take over more and more work from human colleagues. Create them in the yellow list, give them a name and tag them "AI".

Skills

Understanding the skills and competencies within the team allows for a targeted distribution of tasks and utilization of individual strengths. This not only promotes efficiency but also team member satisfaction, as they can undertake tasks that correspond to their abilities.

The second list in the framework is a collection of skills present and absent in the team that are needed to achieve its goals. Players have skills and roles require them. Use skill matching to check which person fits best to which role.
